Bring diligence into operations

The first 100 days should start with what diligence established about customers, employees, cash, systems and seller responsibilities. AI can turn an approved diligence summary into an initial plan. Give it the confirmed closing date, transition terms, management team and operating priorities. Do not ask it to infer commitments from informal discussions or replace the operating leader judgment.

Organize the plan into three periods

Days 1 through 30 protect continuity: payroll, banking, customer contact, vendor access, system permissions and daily cash visibility. Days 31 through 60 improve measurement: reporting cadence, customer service, workflow ownership and management responsibilities. Days 61 through 100 test selected improvements. These periods are planning aids. A seasonal business or regulated operation may require a different sequence.

Define completion rather than activity

A task called improve reporting is difficult to manage. A deliverable called weekly cash report reconciled to the bank, prepared every Monday by the finance owner is clearer. For each workstream, specify the accountable person, dependency, finished result and review date. AI can propose wording, but managers need to confirm capacity and authority. Limit the plan to work the team can execute.

A practical planning prompt

Use: Turn the approved acquisition findings into a 100-day transition plan. Separate continuity, measurement and improvement. For every task, include the responsible role, deliverable, dependency, due date and approval owner. Preserve all signed seller commitments exactly. Identify tasks that require seller cooperation. Mark missing dates and responsibilities for confirmation. Suggest a weekly review agenda using the same workstreams.

Review leading indicators weekly

Use measures that reveal whether continuity is working: payroll completion, cash forecast coverage, unresolved customer requests, key employee meetings and seller handoff milestones. AI can assemble a draft update from authorized records, with links back to the evidence. Do not treat the absence of an issue in a generated summary as proof that the task is complete. A successful transition builds a management rhythm that continues after day 100.
